Businesses rarely fail from the idea. They fail in the work that comes after.
The valley comes in more than one form. Sometimes it arrives after the initial rush of the idea, when the founder has to turn what is essentially a concept into a working business that actually generates cash. Sometimes it arrives on the far side of a first success, when the business has proven the idea but the operation underneath is not yet built to carry the weight.
Most of the founders we work with became founders because they had deep domain expertise and a vision for a better future. What they usually have not done is the rest of the work that a business requires.
We have spent over twenty-five years inside small and medium-sized companies doing exactly that work. Product strategy, business model design, go-to-market sequencing, financial modeling, the operational mechanics that make a business generate real cash flow rather than projected cash flow. ValleyGate is built on the premise that the founder does not need to become an expert in all of those things. We come alongside founders to fill in the gaps that help the company generate cash flow and become sustainable.

Distilled from twenty-five years of product and strategy across a dozen companies, two meaningful exits, and a set of instructive failures. Not a document on a shelf. The set of questions I work through with every founder, and the patterns I look for in the answers. It is how we diagnose the business, prioritize the problems worth solving, and sequence the work so that the right things happen in the right order.

AI tools, trained on your business.
A collection of working AI agents, built on top of your own data, your own customer conversations, and your own thinking. Not chatbots. Purpose-built tools that do specific jobs: analyze the way your team is selling, review the way your product is positioned in the market, keep a live picture of your competitors, pressure-test new ideas before they ship. The agents are where the last year of my work has been concentrated, and they are the piece that is genuinely new.

BUILD DAY
One working session, one built output.
A four-hour working session, together, on one problem you have been carrying. The problem is chosen in advance. The session ends with a completed deliverable in your hands, not a meeting summary on what could be built later. Founders have used Build Days to rework a financial model with AI analysis layered on top, to draft and pressure-test a go-to-market brief for a new vertical, and to identify a productized offering buried in their existing work that had never been named.
FOUNDATION CHECK
A structured read on the business.
Two weeks of interviews with the team, a working review of positioning, product, and go-to-market, and a written assessment of where the foundation is holding and where it is not. The output is a document you can take into a board meeting or a leadership offsite, and a set of recommendations prioritized by what would move the business first. It is useful before a raise, before a pivot, or before a year in which you expect the business to change shape.
SUSTAINABLE BUILD
A real deliverable, built along side you.
A defined project with a clear output built over 4-6 weeks. For instance, a new set of website pages aimed at the audience you actually sell to. A redesigned pitch deck and a competitive grid your sales team can use the week after we finish. A working prototype of a product surface, built in the tools that make that possible now, in a fraction of the time an agency would quote. I work inside your tools and inside your brand, and what I hand back is something your team can carry forward.
FOUNDER CO-PILOT
The system, deployed and standing.
A longer engagement (typically 3 months and up) for founders who want the full system running alongside them. We set a working cadence, usually weekly, and a standing agenda that tracks the handful of questions that actually move the business. Between sessions I build. Agents are trained on your specific data. The playbook is adapted to your specific business. The strategic work continues week over week. The goal is not to replace your team. It is to give you capacity that sits next to them, and a set of tools that keeps working after each session ends.
Meet the Founder
I am John Field, the founder of ValleyGate Partners.
For most of the last twenty-five years I have worked inside software companies, mostly in product and mostly in SaaS. I was a product leader at Silverpop, which was acquired by IBM. I led product at MessageGears, served as VP of Product at Terminus, and spent several years building and shaping the enterprise technology portfolio as the VP of Product at Talogy. Two of those engagements ended in meaningful exits. Others did not. Both kinds of outcome, as it turns out, teach a great deal.
ValleyGate is the work I decided to build after a year of watching what the current wave of AI tools actually made possible inside real businesses. It is the system I wish I had access to when I was carrying a company through its own hardest years.
